The Challenge
Wear OS documentation had sprawled across dozens of Android teams, each maintaining their own dependencies, conventions and tooling. At that scale, keeping everything consistent was a full-time coordination problem nobody owned.
Our Approach
We built automated pipelines that reconfigured how those teams depend on documentation, turning docs into a build-time source of truth engineering could rely on.
Making docs a build-time dependency is what changes the economics: drift becomes a build signal instead of something a person has to notice, so consistency stops being a standing coordination cost that scales with the number of teams.
With documentation wired into the build, the repetitive manual work of keeping conventions and dependencies aligned across teams went away, freeing up headcount.
From there we expanded their generative-AI pipeline across the org so more teams could build on the same foundation, which is the part that compounds: each additional team inherits the tooling rather than rebuilding it.
